What the punch-list workflow actually costs

On a typical $40M commercial project, the closeout punch list is 200-500 items. Each one historically requires:

1. Super spots the item during a walk (30 seconds)
2. Photographs it on phone (15 seconds)
3. Hand-jots a note or memorizes it (10 seconds)
4. Back to the office — opens Procore/laptop, finds the punch tool, drafts the item, uploads the photo, assigns to a trade (3-5 minutes)
5. PM reviews + posts to the trade (additional 1-2 minutes per item across the queue)

Five-plus minutes per item, mostly back-office time. Across 300 items, that’s 25-30 hours of pure data-entry on top of the walking. The data entry usually happens after hours, which means it doesn’t get done well, which means the punch list quality is poor, which means closeout drags.

The Forward flow

Super walks a floor. Spots a cracked tile at corridor 2-A near elevator 2. Photographs it. Texts:

Forward composes the punch item with:

• Description: cracked tile, corridor 2-A
• Location: Floor 2 / Corridor 2-A / near Elevator 2 (auto-mapped to the project’s BIM rooms if available)
• Trade: Tile (cross-referenced to the project’s tile sub from the submittal log)
• Priority: medium
• Due date: set per project’s standard punch SLA (typically 7-14 days)
• Photo: attached
• Reporter: super’s name from the field-user record

Routed to PM’s approval queue. PM glances, taps approve. Posts to Procore Punch List or Autodesk Build Issues. Trade sub gets notification per the project’s distribution settings.

Total time from super spotting the issue to punch item live in Procore: 90 seconds. Was 5+ minutes.

Closeout queries

During punch chase, foremen text the bot to get filtered punch lists:

• open punch items in 2-A → floor-2, corridor-A items
• tile punch items still open → punch items assigned to tile trade, open status
• punch items due this week → everything due in the next 7 days, sorted by priority
• show high priority punch → only high-pri

Closing punch items by text

Trade foreman fixes the cracked tile. Texts:

PI-101 fixed [photo of the new tile]

Forward updates the punch item with the close-out photo, routes to PM for verification. PM reviews from the dashboard + closes (or kicks back if the fix is incomplete).

The walk-tour optimization
